The commercial logic of Customer Success is simple. It costs significantly more to acquire a new customer than to retain an existing one. A CS team that retains customers, expands their usage, and creates advocates who generate referrals is a revenue engine, not a cost centre. A CS team that is understaffed, underqualified, or poorly led is a slow-motion churn machine that erodes the revenue your sales team works to build. 

Despite this, Customer Success recruitment is still approached by many B2B software companies with less rigour than sales recruitment. The roles are briefed later, the assessment is less structured, and the search process is often the last to benefit from specialist search investment. The consequences show up in churn rates and NRR figures that underperform what the business is capable of. 

 

The CS Profile Has Evolved

The Customer Success Manager profile that will succeed in 2026 is materially different from the one that was hired five years ago. The role has become more commercially demanding, more data-driven, and more strategically important to the business. A CSM who can manage relationships but cannot hold a commercial conversation at renewal, interpret a health score dashboard, or proactively identify expansion opportunities in their book of business is underperforming relative to what the function requires. 

The best CSMs in B2B software today are commercially aware professionals who happen to be exceptional at building and maintaining relationships. They are not relationship managers who happen to work in a commercial environment. The distinction sounds subtle. In practice, it is the difference between a CS function that grows NRR and one that merely delays churn. 

 

What to Look for at Each Level

At the individual contributor level, the key differentiators in CS hiring are commercial curiosity, organisational skills, and the ability to hold difficult conversations when customer health is declining. A CSM who avoids the difficult conversation because it is uncomfortable is a CSM who will lose accounts that a more direct colleague would have retained. Probing for this in the assessment process is essential. 

At the team lead and senior CSM level, the additional requirement is the ability to build others. A senior CSM who is individually excellent but cannot share their methodology, develop more junior colleagues, or build consistent team processes is a ceiling rather than a foundation for the CS function. Assess explicitly for this when hiring into any role that has development responsibility. 

 

The ACV Match

One of the most reliable predictors of CS hiring success is the alignment between the ACV of the roles the candidate has managed and the ACV of the accounts they will manage in the new role. A CSM who has managed a book of 200 SMB accounts at $5k ACV is not automatically equipped to manage a book of 20 enterprise accounts at $200k ACV. The motion is fundamentally different: the depth of relationship required, the commercial complexity at renewal, the stakeholder management involved in navigating an enterprise buying committee at expansion time. 

This alignment should be a primary filter in the search brief. It produces a narrower pool of candidates, but it significantly increases the probability that the hire will succeed in the specific context they are entering. 

 

The Retention Imperative

CS attrition is a circular problem. A CS team that is stretched and unsupported loses its best people, who have the most options. The remaining team covers more accounts with less capability, health scores decline, churn increases, and the revenue impact makes the business less able to invest in the CS function. Getting ahead of this cycle requires investing in CS talent early, hiring to the right profile, and building a CS environment where strong people want to stay.
